Speed to Lead: How Contractors Win the Job in the First Five Minutes

You paid for the lead. Whether it turns into a signed job is usually decided by how fast someone calls back.

Forward Media Marketing · Oct 4, 2026

The lead is hottest the moment it comes in

When a homeowner fills out your form, they're thinking about their project right now. They may also have filled out two other forms. The contractor who gets them on the phone first usually gets the estimate, and the contractor who gets the estimate usually has the best shot at the job.

That's why speed to lead is one of the first things we coach on, every week, with every client.

Treat a new lead like a phone ringing. You wouldn't let that ring for three hours.

Set a target and measure it

Pick a target (we push for minutes, not hours, during business hours) and measure it honestly. Most owners are surprised by their real number the first time they see it.

The five-minute playbook

  1. Instant alert: every new lead pings the person responsible by text or app, not just email.
  2. Call first, text second: call right away; if there's no answer, send a friendly text with your name and a photo of the rep.
  3. Book on the first call: the goal of the call is a scheduled estimate, not a long conversation.
  4. Follow up for days, not hours: plenty of jobs close on the fourth or fifth touch. Build a simple sequence and stick to it.
  5. Cover after-hours: an automated text that confirms you got the request and when you'll call keeps the lead warm overnight.

Who should own it?

If the owner is still running every estimate, speed to lead is often the first thing to slip. A dedicated appointment setter, even part-time, usually pays for itself quickly because more of the leads you already paid for turn into booked estimates.

Close the loop

Track response time, booked estimates and signed jobs side by side. When you can see that faster callbacks produce more signed contracts, it stops being a nagging rule and becomes how the business runs.
