The wrong scoreboard
Most contractor marketing gets judged on cost per lead. It's easy to measure and it's the number agencies love to report. But you don't deposit leads. You deposit signed contracts.
A $40 lead that never answers the phone costs more than a $120 lead who books an estimate and signs a $14,000 job.
Track the whole chain
To know what's working you need every lead tied to what happened next:
- Lead: which ad, which campaign, which day.
- Appointment: did it turn into a booked estimate?
- Sale: did it close, and for how much?
With that chain in place you can calculate return on ad spend (ROAS) for each campaign, and you stop guessing.
What to do with the numbers
- Kill ads that bring leads but not sales, even if they look cheap.
- Scale the ads that close, even if their cost per lead is higher.
- Spot sales problems early. Lots of booked estimates but few closes points to the sales process, not the marketing.
How we do it
Every Forward Media client gets Pulse, our software that tracks every lead from first click to signed job. Owners can see spend, revenue and ROAS in one place, and we optimize toward closed revenue instead of cheap clicks.
Start simple
No software yet? A spreadsheet works: one row per lead, with columns for source, date, booked (yes/no), sold (yes/no) and amount. Review it weekly. Within a month you'll know more about your marketing than most of your competitors ever will.
